Managing Design Debt and Entropy

Day 21 of 30 · The Playbook 2026 – Masterclass for Designers

Learning Goal

Detect, measure, and reduce design debt with a repeatable cadence.

Who

Anyone who wants to improve the efficiency and quality of their design process.

What

Learn how to identify and prioritize design debt, and implement a monthly quota to reduce it.

Where

This lesson will take place in the Playbook 2026 – Masterclass for Designers course.

When

You can start implementing these strategies immediately.

Why it matters

Design debt can lead to increased costs and risks, but by measuring and reducing it, you can improve the quality and efficiency of your design process.

How

We will cover the following topics:

  • Identifying design debt signals
  • Measuring design debt with metrics
  • Creating a debt backlog and monthly reduction ritual

Guided Exercise

Create a debt audit template (item, issue type, impact, estimate) and audit 5 screens. Set a monthly quota (e.g., 3 debt tickets per sprint).

Independent Exercise

Present the numbers to the team and get commitment to the quota.

Self-Check

Verify that the debt table exists, impact × effort prioritization is set, and a monthly quota is defined.
